Before you spend 10 hours interviewing, spend 10 minutes defining the job.

I often see companies start a search before agreeing on what they actually need. Everyone wants a great hire, but different people can have very different ideas of what “great” looks like. A little clarity up front can save a lot of time later.


Whether you are using a recruiter, hiring in-house, or handling it yourself, take 10 minutes to work through these questions before you start:


  • The skills: What hard and soft skills are essential? Which are nice to have, and which can be taught? 

  • The outcomes: What must this person accomplish in the first 90 days? What does success look like after one year? 

  • The structure: Who do they report to? How many direct reports will they have? What decisions will they own? 

  • The offer: What is the compensation package, including benefits and any bonus structure? Are bonus targets and payout terms clearly defined in writing? What are the work arrangements and travel expectations? 

  • The opportunity: Why would someone leave a good job to take this one? What makes the work, team, or growth opportunity compelling? 

  • The urgency: Why is the position open now? What happens if it stays vacant, and what does that cost the business? 

  • The support: What will onboarding and training look like? Who is responsible for helping this person succeed?


You do not need a perfect document. You do need a shared understanding. If you cannot answer a question, identify who needs to resolve it before the search moves forward.

Then agree on how you will evaluate candidates. Use consistent core questions and a simple scorecard tied to the job's actual requirements. Ask for examples that demonstrate the skills you need, and have interviewers record their assessments before comparing notes.


Also decide who makes the final hiring decision, how many interview stages you will need, and how quickly you will provide feedback. A clear process respects everyone’s time, including the candidate’s.

Sounds simple. Sounds intuitive. But too many companies skip it, only to discover halfway through the search that everyone is looking for someone different.
